Local Taxi Service for the Chelyabinsk Region
In small towns and villages of the Chelyabinsk region, traditional taxi aggregators either do not operate or work unreliably. Yandex and InDrive do not cover such areas, so people are forced to find drivers “through acquaintances” or arrange rides in chat groups
At the same time, the vehicle fleet in the region mostly consists of older cars, and the poor condition of roads often leads to breakdowns during trips. The client decided to solve these real problems by launching their own local taxi application adapted to the region’s conditions

Why we took the project
The project addressed a real local problem rather than an abstract business task
- In small towns people literally “catch rides” through acquaintances because Yandex and InDrive do not operate there
- We were interested in designing a product for challenging offline conditions: weak internet connection, varying levels of digital literacy among users, and a strong human interaction factor
- The project was initially planned as a long-term product with scaling to other districts and gradual feature expansion
Task
Create a full taxi service for small settlements in the Chelyabinsk region where federal taxi aggregators do not operate or work inconsistently
- Bring together passengers, drivers, and dispatchers in one product while keeping the service simple for users
- Solve the frequent problem of vehicle breakdowns on the road
- Gain full control over the service: drivers, orders, support requests, and service quality - without depending on third-party platforms
What we did - key solutions
We built an ecosystem of three applications: passenger app, driver app and administrative panel
All components share a single logic and synchronize data in real time
We designed a simple and intuitive user journey for ordering a ride - from selecting a location to completing and rating the trip - without complicated flows
We implemented a multi-step driver registration with mandatory document verification to ensure service safety and customer trust
The driver gradually fills in passport details, driver’s license information, vehicle registration certificate and vehicle technical passport, uploads photos of documents and sends the profile for administrator verification. Until approval, the driver does not receive access to orders
The trip creation process was made максимально fast and familiar - at the level of major taxi services, but adapted to local conditions
The client selects the pickup and destination points on the map, enters the address manually or uses the current geolocation, immediately sees the route and can create an order in just a few steps without unnecessary screens
In addition to passenger rides, we implemented a full delivery scenario with other types of transport and order parameters
The client can arrange cargo delivery, choose the vehicle type, specify weight, dimensions, date and time, add a comment and immediately calculate the cost before confirming the order
The “Roadside Assistance” feature became the product’s killer feature and solves a real problem in regions with poor roads and an aging vehicle fleet
The user creates a request specifying the problem, location and cost of assistance, after which nearby drivers receive the request. The client sees who responded, can contact the driver, request geolocation and pay for the service only after it has actually been completed
We designed the administrative panel as a full-fledged CRM
Through the admin panel, the client manages users, drivers, tariffs, orders, deliveries and assistance requests, tracks statuses in real time, conducts analytics and moderates the service without developer involvement

Result
The application became not just a digital product, but a full platform for passenger rides, deliveries and roadside assistance, ready to scale to new cities. Thanks to the well-thought-out architecture, flexible order scenarios and the built-in CRM, the client received transparent control over operations, and users received a stable and understandable service
- The “Roadside Assistance” feature generated up to 18% of all orders in the region
- The additional assistance scenario created a new stable flow of orders and increased trust in the service as an “everyday app”, not just for rides
- We built a flexible architecture that allows quick launches in new cities and adaptation of operating rules to local specifics
